Specialized firm or large integrator? How to choose a CMS and DXP partner

Jean-Nicolas GauthierLast updated:

Choosing between a specialized firm and a large integrator for a CMS or DXP project

For most CMS and DXP projects in Quebec and Eastern Canada, a specialized firm is the better choice: the senior people who scope the work deliver it, the platform advice is not tied to one vendor, and French and local presence come built in. A large integrator earns its place when the CMS is a small part of a multi-year program that spans many countries and systems. This guide explains the difference and the questions to ask both.

The short answer

  • Pick a specialized firm for a CMS or DXP replatforming, an upgrade, a stabilization, a search project or a platform choice, where senior practitioners, vendor neutrality and native French carry more weight than headcount. This covers most CMS projects.
  • Pick a large integrator when the CMS is one piece of a wider ERP, CRM or cloud transformation run across many countries, or when procurement only accepts global vendors.
  • Combine both on large programs: the integrator runs the wider program and the specialist owns the platform decisions and the bilingual delivery.

What each model looks like

A large integrator is a firm with thousands of employees across many countries. It covers strategy, design, engineering and managed services across several technology families, and it often holds the top partner tier with the major vendors.

A specialized firm is a smaller team focused on a few platform families, here CMS, DXP and enterprise search. Its senior people are usually on the project, from discovery to launch, and its value is depth on a narrower set of products.

Valtech, Perficient and Avanade: what they publish

These three firms are often on the same shortlists as Sengo for Sitecore and DXP work. The figures below come from their own pages.

  • Valtech is a Sitecore Platinum Enterprise Solutions Partner. It reports more than 22 years of partnership with Sitecore, 400+ Sitecore-experienced employees, 175+ certified Sitecore professionals and 500+ Sitecore implementations, and it has a Montreal office. Strong fit: enterprise DXP transformations with multi-region scope, especially in healthcare and financial services.
  • Perficient is a Sitecore Platinum Partner. It reports 15+ years of Sitecore experience, 250+ Sitecore developers, 7 Sitecore MVPs in 2026 and 24/7 managed services. Strong fit: North American enterprises that want one partner from implementation to round-the-clock operations.
  • Avanade was founded in 2000 by Accenture and Microsoft and reports 56,000 professionals in 26 countries, including Avanade Canada. It was Sitecore's first Global Platinum Solution Partner in 2021 and reports more than 1,300 trained Sitecore consultants. Strong fit: global Microsoft-centred programs where Sitecore runs on Azure alongside other Microsoft workloads.

All three are credible on large, multi-region programs. For a platform decision, a replatforming or an upgrade, compare who will actually be on your team and how independent their platform advice is.

When a large integrator makes sense

  • The CMS is one piece of a multi-year program that also replaces your ERP or CRM, across several countries.
  • Your procurement rules require a global master services agreement.

Even then, consider keeping a specialized firm on the CMS and DXP track inside the larger program.

When a specialized firm is the better choice

  • The hardest question is which platform to keep or choose, and you want advice from a firm that works with several vendors.
  • You want the people who scope the project to be the ones who build it.
  • The project is a replatforming, an upgrade, a stabilization or a search project, not a multi-year global program.
  • Your teams and audiences work in French first, and you need French in workshops, documentation and content, not only in translation.
  • You want someone who can be in your office in Quebec City or Montreal when a decision needs a room.

Why choose Sengo

Sengo is a specialized firm. Our office is in Quebec City, team members and consultants work from Montreal, Toronto and other cities, and we travel to client offices wherever they are. The firm is led by Jean-Nicolas Gauthier, a two-time Sitecore MVP (Technology in 2022, Ambassador in 2023). We are a partner of Sitecore, Optimizely, Kentico, Coveo, Contentful, Storyblok and Uniform, which lets us compare platforms, including the option of staying on the one you have. Clients include iA Financial Group, the Commission de la construction du Québec, Fonds de solidarité FTQ, LCI Education and Cirque du Soleil.

On large programs that span several countries or replace an ERP, Sengo leads the CMS and DXP track alongside your other vendors, so platform decisions stay with platform specialists.

Questions to ask any partner

  1. Who, by name, will lead the architecture and the development, and will they be in the contract?
  2. Which platforms have you shipped in production in the last 12 months, with references we can call?
  3. When did you last advise a client to stay on its current platform?
  4. Can you run discovery, workshops and documentation in French?
  5. Who supports the platform after launch, and during which hours?

FAQ

Is a specialized firm always cheaper than a large integrator?

No. Rates vary by firm and by role. Compare the total cost of the team named in each proposal, the length of the project and what is included after launch, not the hourly rate alone.

Does a Sitecore MVP count matter?

It shows community contribution and recognized expertise. It does not tell you who will work on your project. Ask whether an MVP will be on your team and in what role.

Can we use both?

Yes. A common model is a large integrator leading a global program, with a specialized firm owning the platform decision or a regional rollout. Set clear ownership of architecture decisions from the start.
